Four Program Phases: Prepare, Orient, Integrate, and Excel

Kaiser's framework for world-class On-boarding programs includes four program phases spanning the new hire's first year with the organization:

  • Prepare (Offer Acceptance - Day 0): Many programs leave a large communication gap between offer acceptance and a new hire's first day. Best-in-class programs recognize the importance of communicating with the new hire throughout this period and providing them with information they need to feel prepared. In Kaiser's framework, the Prepare phase includes activities to welcome the new hire to the organization, provide them with logistical information on their first week, and assist them in completing required paperwork prior to their first Day.
  • Orient (Days 1-3 - varies): Many new hire Orientation programs are 'data dumps' that are either administratively-focused or overwhelming for the new hire. Kaiser believes that the Orient phase should be comprised of engaging and interactive new hire experiences focused on learning about the company strategy, culture, values and expectations, understanding the 'unwritten rules' of the organization, building connections with other employees, and providing instruction and access to employee tools and systems.
  • Integrate (Days 3-90): Research shows that an employee's first 90 days with an organization are a critical time in which many new hires determine whether the organization is the 'right fit' for them. In our experience, the Integrate phase should focus on providing new hires with engaging job-specific training and tools, early-career support through regular mentor/ counselor touch points, and support and guidance with development planning.
  • Excel (Days 91-365): In our experience, leading programs continue new hire support throughout year 1 and provide ongoing mentor / counselor support, structured networking opportunities with other employees and leadership, a performance review process that provides actionable feedback, and recognition of key milestones.
